A founder-controlled industrial manufacturer at record operating performance

Built the complete board-level case for moving from a pure-hardware identity toward an intelligence-augmented, recurring-revenue model — reframed so a sceptical operator board would back it rather than reject a “tech pivot.” Ranked five value levers from capital-light to ambitious, each honestly gated on a single anchor contract; engineered an ownership structure that financed the build as independently-approvable components while preserving family control; and scored fifteen adjacent opportunities against the firm’s real strongholds. The underlying analysis was generated through a multi-model AI research method and pressure-tested with operator judgement.

Outcome: a quantified, defensible path to re-rate the business by several multiples of its valuation — with 2–3 years of compressed time-to-market as the single largest value pool.

AI-native commerce

A new commerce venture, validated before it was built

A fast-scaling consumer content app with tens of millions of users

The company wanted to turn an intense fan relationship into a new commerce business without a heavy capital bet. I architected the full venture — a product line tied to its own IP, bound to the app by a “buy-to-unlock” mechanic — and designed the paid-acquisition stack as the unfair advantage, feeding lifetime-value signals back to the ad platform. Crucially, I modelled the economics honestly: showed the first order doesn’t pay back, named the core assumption as a hypothesis, and replaced a risky launch with a near-zero-cost smoke test and a pre-committed kill threshold.

Outcome: a decision-ready, falsifiable 30-day launch plan — with the full IP, AI-copyright and regulatory map handed to named owners — run on a lean 5–7 person team plus an agent web.

Enterprise AI upskilling

AI literacy with a measurable competence gate

A multi-country private healthcare group with several thousand employees

The client had enterprise AI tools but no safe, practical way to put them into the hands of frontline business teams. I designed a staged program: a three-week discovery sprint that mapped where AI demand and strategic priority actually converged, then a role-specific, in-language course built around a “safe-use decision tree,” an objective skills assessment, and an 80% competence gate that mechanically governs whether the program scales — with a full compliance pack so legal, security and HR could approve without friction. A multi-model AI council adversarially stress-tested the design before the client ever saw it.

Outcome: advanced from proposal to a live pilot with a 120+ person operational team and a board-ready business case for rollout.
